Annual Planning Workshop: Turning Strategic Intent into Measurable Execution for a Leading Middle Eastern Defence Service Provider
At a glance
Goal:
Define clear, measurable organizational objectives for 2027 using the Balanced Scorecard and OKR frameworks, and align the leadership team behind them.
Scope:
Six members of the senior leadership team: the CEO, CFO and heads of operations, business growth, training and an international business unit.
Programme Type:
Bespoke Leadership Development and Change Programme
Region:
Middle East
Outcomes:
Consensus on 2027 organizational objectives, defined Key Results and KPIs for each, a shared performance vocabulary and an agreed process for cascading OKRs through the organization.
Delivery:
Bespoke, face-to-face workshop of four modules over two days, led by neutral facilitators.
Scale:
Six CxOs and function heads; one two-day annual planning workshop
Sector:
Services (Defence)
The Challenge:
Following a leadership transition over the previous two to three years, this Middle Eastern defence services provider recognised a gap between strategic intent and execution. Direction was clear at the top, but alignment varied widely across teams, with no collaborative process for setting organizational objectives or shared system for measuring progress.
As the year progressed, priorities multiplied, KPIs lost their meaning and momentum faded.
Without measurable priorities agreed ahead of 2027, the organization risked losing the first quarter to clarifying goals rather than acting on them.
Our Solution:
Inspirational Group designed a focused, two-day annual strategy and OKR planning workshop, led by neutral facilitators and drawing on the Balanced Scorecard and OKR frameworks.
The design addressed the human system first, building trust and candour within the leadership team before moving to decisions on priorities and measures.
The first day focused on the team itself. Leaders strengthened working relationships and trust, then reviewed 2026 performance to extract evidence-based lessons for the year ahead, grounding new priorities in evidence rather than assumption. The second day moved from reflection to decision
Module 1: Leadership Alignment and Team Dynamics
Participants explored individual operating styles, strengthened communication and built the trust needed for candid debate. This created the conditions for genuine, rather than nominal, commitment to the decisions that followed.
Module 2: Common Framework and Language
The team discussed and adopted the OKR/KPI framework for defining the organizational objectives and cascading them through the organization.
Module 3: Strategy Definition and Prioritisation
Leaders debated competing priorities and agreed a focused set of three to five core company objectives for 2027, guarding against priorities multiplying through the year.
Module 4: OKRs, KPIs, Cascading and Governance
Each objective was translated into measurable Key Results and KPIs, assigned a named owner and linked to a cascading model. An agreed weekly and quarterly check-in rhythm keeps teams aligned to clear KPIs throughout the year.
Impact:
The workshop gave the leadership team a shared basis for 2027 execution: a common performance vocabulary, consensus on priorities, and a named owner, measurable Key Results and a cascading route for every objective.
An agreed weekly and quarterly check-in rhythm provides the mechanism to sustain focus through the year and to review how far alignment at the top translates into execution across teams.
Key Results:
- A unified leadership narrative for 2027
- Four company objectives agreed, each with drafted OKRs and KPIs
- A named owner assigned to every objective
- A cascading model linking every team directly to the strategy
- An agreed weekly and quarterly check-in rhythm to sustain accountability
- A shared vocabulary for Objectives, Key Results and KPIs across the executive team
